The Challenge and the Strategy
Why We Scaled the AC Repair Budget Before the Summer Heat Wave
Most HVAC companies increase their cooling budget when the phones start ringing. That feels responsible and it is the single most expensive habit in the trade, because the moment demand spikes, so does everyone else’s bidding. Search interest for AC repair climbs more than 300% during the first serious heat wave, and that search intent arrives on the same results page every competitor is bidding on, and every contractor in the county is competing for the same clicks at the same time.
Cooling searches do not begin in July. They begin rising in March and April, weeks before the heat arrives and weeks before competitors move their budgets. Those early-season clicks are materially cheaper, because the auction has not filled up yet.
So we did the opposite of the seasonal instinct. Coming out of a quiet winter quarter running roughly $6,000 in spend, we scaled the AC repair campaign hard in March, buying cooling-season demand at off-peak prices. The campaign paid $4.60 a click across the quarter against an HVAC category average of $9.12, roughly half the going rate for the same intent.
The second benefit is one that only shows up later. Smart Bidding needs conversion history before it bids accurately, and a campaign that starts scaling in June spends its first expensive weeks learning. This one entered summer with a full quarter of data and over a thousand conversions behind it, already optimized when the heat wave hit.
The Execution
How We Grew Spend Tenfold Without Losing Cost Efficiency
Moved Budget in March, Not July
We lifted the campaign from a winter holding pattern to a $600 a day budget at the start of March, ahead of the seasonal auction. Buying cooling demand before competitors reallocate is what held the cost per click at $4.60 through a quarter of aggressive scaling.
Concentrated Spend Into Two Tightly Themed Ad Groups
Rather than fragmenting a fast-growing budget, we kept the campaign to two closely themed ad groups so every keyword, responsive search ad and asset stayed tied to AC repair intent. Keywords were held to phrase and exact match, and a weekly pass through the search terms report turned tune-up, warranty and DIY queries into negative keywords before they could take budget. That focus is what carried a 10.51% click-through rate, well above the home services norm.
Scaled in Steps and Watched Cost Per Lead
Spend grew more than tenfold across the quarter, but in controlled increments rather than a single jump, with cost per lead checked at each stage. Location targeting, ad schedule and device bid adjustments were reviewed at every increment so the extra budget flowed to the hours and devices already producing calls. That discipline is why a 922% increase in budget produced only a 26% rise in cost per lead.
Built Conversion History Before Peak Season
Conversion tracking counted both phone calls and form submissions, so every lead recorded in spring made the Smart Bidding model smarter for summer. By the time demand spiked, the campaign had over a thousand conversions of learning behind it instead of starting its education during the most expensive weeks of the year.
Benchmarked
HVAC Google Ads Benchmarks for AC Repair Lead Generation
Scaling is only worth celebrating if the unit economics survive it. Measured against published 2026 HVAC benchmarks, this campaign came in below the category on every cost metric. Judged the way any pay-per-click account is judged, that means a lower cost per click (CPC), a lower cost per lead and a higher click-through rate (CTR) than the category norm.
| Metric | This Campaign | HVAC Benchmark | Result |
|---|---|---|---|
| Cost per lead vs HVAC average | $59.67 | $104 | 43% cheaper |
| Cost per lead vs non-branded search | $59.67 | $149 | 60% cheaper |
| Cost per click | $4.60 | $9.12 | 50% cheaper |
| Click-through rate | 10.51% | 6.18% | 1.7x higher |
Two things explain the click price, and neither is a bidding trick. The larger one is timing, buying the same intent before the seasonal auction filled up. The second is the 10.51% click-through rate, well above the category norm. Google reads a high click-through rate as relevance, and relevance is most of Quality Score. A strong Quality Score lifts Ad Rank, and a better Ad Rank buys the same position at a lower price. The landing page carries the rest of that score, which is why it has to answer the AC repair query it was reached from.
The scaling itself is the part worth studying, because efficiency usually breaks under this much growth. Here is the quarter set against the winter that preceded it.
| Metric | Winter Quarter | Spring Quarter | Change |
|---|---|---|---|
| Ad spend | $6,063 | $61,971 | ▲ 922% |
| Leads | 128 | 1,038 | ▲ 711% |
| Click-through rate | 8.24% | 10.51% | ▲ 28% |
| Cost per lead | $47.33 | $59.67 | only 26% higher |
That last row is the whole point. Ad spend grew more than tenfold and lead volume grew eightfold, while the cost of acquiring each lead moved just 26%, from $47.33 to $59.67. Accounts that scale this aggressively usually watch cost per lead double or worse as they exhaust the cheapest inventory. Buying early, before the seasonal auction tightened, is what kept the economics intact.
Key Takeaways
Key Takeaways for HVAC Google Ads Campaigns
- Buy cooling demand before the heat wave. AC repair searches start climbing in March and spike more than 300% at the first serious heat. Scaling in spring bought the same intent at $4.60 a click against a $9.12 category average.
- Scaling does not have to break the economics. Spend grew 922% and leads grew 711%, while cost per lead rose only 26%, because the budget went in before competitors bid the auction up.
- Concentration beats fragmentation when scaling fast. Two tightly themed ad groups kept every ad matched to AC repair intent and carried a 10.51% click-through rate, 1.7x the home services average.
- Early conversions are what make peak season cheap. Entering summer with over a thousand conversions of bidding history meant the algorithm was already trained when the most expensive weeks arrived.
FAQ
HVAC Google Ads Costs, Answered
What is a good cost per lead for HVAC Google Ads?
A good cost per lead for HVAC Google Ads is between $88 and $130 for a properly qualified lead, against a category average of $104 across tracked contractor spend. This campaign produced leads at $59.67, below that range. Cost per lead varies with service area competitiveness, season and how tightly leads are qualified, and campaigns measured through to booked jobs rather than raw enquiries will report higher figures.
When should HVAC companies start advertising for AC repair?
HVAC companies should scale AC repair advertising in March and April, several weeks before cooling demand peaks. Search interest for AC repair rises through spring and spikes more than 300% at the first major heat wave, when competition and click prices climb together. Advertising early buys the same intent at off-peak prices and gives Smart Bidding conversion history before the expensive months arrive.
How much does an AC repair click cost on Google Ads?
An AC repair click costs around $9.12 on average across HVAC advertisers, with the usual range running $8 to $25 and high-intent terms reaching $22 to $40 in competitive metros. This campaign paid $4.60 per click, roughly half the category average, because the budget was scaled in early spring before seasonal bidding pressure arrived.
